Many AI initiatives stall for a simple reason: the company buys a solution before it has the conditions to absorb it. The result is a pilot that looks promising in week one, then fades when it hits real workflows, real data, and real incentives.

A practical way to sanity-check readiness is to look at five areas: Direction, Ownership, Ways of Working, Technical Foundations, and Measurement.

Score each area from 1 to 5:

  • 1 = unclear, inconsistent, mostly ad hoc

  • 3 = works in pockets, depends on specific people

  • 5 = repeatable, owned, and improving over time

1) Direction: Do you know what you want AI to change?

Ask yourself:

  • Can we name 1–3 business problems where AI could move a metric we already care about?

  • Are we solving something tangible (cycle time, cash collection, revenue leakage, error rates) rather than “do more AI”?

  • If we succeed, what exactly looks different in day-to-day operations?

If your “use case” is mostly a vendor feature list, your direction is not crisp yet. For a deeper dive into the initial assessment process.

2) Ownership: Is someone accountable for the outcome?

Ask:

  • Who owns the business result, not just the deployment?

  • Who has the authority to change the workflow when the AI output conflicts with today’s habits?

  • Do frontline operators have a voice, or is this being done to them?

Harvard Business Review's research analyzing organizational barriers found that unclear ownership and rigid workflows—not technical limitations—cause the majority of AI implementation failures.

AI becomes durable when it has an accountable owner and a real champion inside the workflow, not only executive sponsorship.

3) Ways of Working: Can you iterate without turning this into a six-month project?

Ask:

  • Can we map the workflow as it actually runs, including exceptions and workarounds?

  • Do we have a lightweight way to test changes weekly, or do we rely on big launches?

  • Can we introduce checkpoints and human review where risk is high?

Deloitte's research shows that 93% of AI transformation spending goes to technology while only 7% goes to people and change management. However, workflow integration and adoption—not tool selection—determine success.

4) Technical Foundations: Can your systems and data support the use case?

Ask:

  • Do we have the needed data, and is it accessible, consistent, and trusted?

  • Can we integrate the AI into the systems where work happens (CRM, ERP, ticketing, claims, inbox)?

  • Are security, permissions, and compliance requirements clear before anything goes live?

  • Do we have a plan for reliability (monitoring, logging, fallbacks) once the tool is in production?

Gartner predicts that organizations will abandon 60% of AI projects through 2026 due to lack of AI-ready data. Data quality, accessibility, and governance are critical technical foundation elements.

A common trap: teams underestimate integration effort and overestimate how “ready” the data is.

5) Measurement: Can you prove impact and scale what works?

Ask:

  • Do we have a baseline today, before AI touches the workflow?

  • What metrics will show progress within 30 days?

  • How will we track quality, errors, and edge cases over time?

  • If it works, what is the plan to expand adoption beyond the initial team?

If you cannot measure improvement, you cannot earn the right to scale.

A quick read on your current state

After scoring, look for the bottleneck:

  • High Direction, low Ownership usually means interest exists but nobody is responsible, so pilots drift.

  • High Ownership, low Technical Foundations usually means motivated teams are blocked by data and integration.

  • High Technical Foundations, low Ways of Working usually means the company can build, but cannot iterate in reality.

  • Low Measurement almost always guarantees the project loses priority, even if it creates value.

Your goal is not perfect scores. It is identifying the one or two constraints that will sink the project unless addressed first.

A tangible action to take this week: the 60-minute readiness scorecard

Get four people in a room: a business owner, a frontline operator, a data or IT lead, and someone representing risk or compliance.

In 60 minutes:

  1. Pick one workflow that matters and define the outcome metric.

  2. Score the five areas from 1–5 with one sentence explaining each score.

  3. Write the top three gaps and assign an owner to each.

  4. Decide the next step:

    • If all scores are 3+ and the gaps are small, move to vendor selection or a pilot.

    • If one area is a 1–2, run a two-week “foundation fix” first.

If you walk away with a one-page scorecard and three owned fixes, you have done more than most AI programs do in an entire quarter.
